To scale a company effectively, says HashiCorp CEO Dave McJannet, you will have to make something like 10 decisions every single day. “There’s generally one that really needs to be right, but there are eight that if you get them wrong, you will cause real damage to yourself,” he says. “It won’t be fatal, and a lot of times, it’s cultural damage.” Sometimes, he adds, these decisions can seem innocuous, like deciding how to run internal town halls with workers. Don't Force Containers and Disrupt Workflows
In this episode of The New Stack Makers from KubeCon EU 2023, Rob Barnes, a senior developer advocate at HashiCorp, discusses how their networking service, Consul, allows users to incorporate containers or virtual machines into their workflows without imposing container usage. Consul, an early implementation of service mesh technology, offers a full-featured control plane with service discovery, configuration, and segmentation functionalities. It supports various environments, including traditional applications, VMs, containers, and orchestration engines like Nomad and Kubernetes.

What did software engineers at KubeCon say about how AI is coming up in their work? That's a question we posed Taylor Dolezal, head of ecosystem for the Cloud Native Computing Foundation at KubeCon in Amsterdam.
Dolezal said AI did come up in conversation.
"I think that when it's come to this, typically with KubeCons, and other CNCF and LF events, there's always been one or two topics that have bubbled to the top," Dolezal said.
At its core, AI surfaces a data issue for users that correlates to data sharing issues, said Dolezal in this latest episode of The New Stack Makers.

Platform Engineering Benefits Developers, and Companies Too
In this latest episode of The New Stack Makers podcast, we delve more deeply into the emerging practice of platform engineering. The guests for this show are Aeris Stewart, community manager at platform orchestration provider Humanitec and Michael Galloway, an engineering leader for infrastructure software provider HashiCorp. TNS Features Editor Heather Joslyn hosted this conversation.
Although the term has been around for several years, platform engineering caught the industry's attention in a big way last September, when Humanitec published a report that identified how widespread the practice was quickly becoming, citing its use by Nike, Starbucks, GitHub and others.
Right after the report was released, Stewart provided an analysis for TNS arguing that platform engineering solved the many issues that another practice, DevOps, was struggling with. "Developers don’t want to do operations anymore, and that’s a bad sign for DevOps," Stewart wrote. The post stirred a great deal of conversation around the success of DevOps.
Platform engineering is "a discipline of designing and building tool chains and workflows that enable developer self service," Stewart explained. The purpose is to give the developers in your organization a set of standard tools that will allow them to do their job — write and fix apps — as quickly as possible. The platform provides the tools and services "that free up engineering time by reducing manual toil cognitive load," Galloway added.
But platform engineering also has an advantage for the business itself, Galloway elaborated. With an internal developer platform in place, a business can scale up with "reliability, cost efficiency and security," Galloway said.
Before HashiCorp, Galloway was an engineer at Netflix, and there he saw the benefits of platform engineering for both the dev and the business itself. "All teams were enabled to own the entire lifecycle from design to operation. This is really central to how Netflix was able to scale," Galloway said. A platform engineering team created a set of services that made it possible for Netflix engineers to deliver code "without needing to be continuous delivery experts."
The conversation also touched on the challenges of implementing platform engineering, and what metrics you should use to quantify its success.
And because platform engineering is a new discipline, we also discussed education and community. Humanitec's debut PlatformCon drew over 6,000 attendees last June (and Platform 2023 has just been scheduled for June). There is also a platform engineering Slack channel, which has drawn over 8,000 participants thus far.
"I think the community is playing a really big role right now, especially as a lot of organizations' awareness of platform engineering is just starting," Stewart said. "There's a lot of knowledge that can be gained by building a platform that you don't necessarily want to learn the hard way."
Zero Trust Security and the HashiCorp Cloud Platform
Organizations are now, almost by default, now becoming multi-cloud operations. No cloud service offers the full breadth of what an enterprise may need, and enterprises themselves find themselves using more than one service, often inadvertently.
HashiCorp is one company preparing enterprises for the challenges with managing more than a single cloud, through the use of a coherent set of software tools. To learn more, we spoke with Megan Laflamme, HashiCorp director of product marketing, at the HashiConf user conference, for this latest episode of The New Stack Makers podcast. We talked about zero trust computing, the importance identity and the general availability of HashiCorp Boundary single sign-on tool.
"In the cloud operating model, the [security] perimeter is no longer static, and you move to a much more dynamic infrastructure environment," she explained.
What is the HashiCorp Cloud Platform?
The HashiCorp Cloud Platform (HCP) is a fully-managed platform offering HashiCorp software including Consul, Vault, and other services, all connected through HashiCorp Virtual Networks (HVN). Through a web portal or by Terraform, HCP can manage log-ins, access control, and billing across multiple cloud assets.
The HashiCorp Cloud Platform now offers the ability to do single sign-on, reducing a lot of the headache of signing into multiple applications and services.
What is HashiCorp Boundary?
Boundary is the client that enables this “secure remote access” and is now generally available to users of the platform. It is a remote access client that manages fine-grained authorizations through trusted identities. It provides the session connection, establishment, and credential issuance and revocation.
"With Boundary, we enable a much more streamlined workflow for permitting access to critical infrastructure where we have integrations with cloud providers or service registries," Laflamme said.
The HCP Boundary is a fully managed version of HashiCorp Boundary that is run on the HashiCorp Cloud. With Boundary, the user signs on once, and everything else is handled beneath the floorboards, so to speak. Identities for applications, networks, and people are handled through HashiCorp Vault and HashiCorp Consul. Every action is authorized and documented.
Boundary authenticates and authorizes users, by drawing on existing identity providers (IDPs) such as Okta, Azure Active Directory, and GitHub. Consul authenticates and authorizes access between applications and services. This way, networks aren’t exposed, and there is no need to issue and distribute credentials. Dynamic credential injection for user sessions is done with HashiCorp Vault, which injects single-use credentials for passwordless authentication to the remote host.
What is Zero Trust Security?
With zero trust security, users are authenticated at the service level, rather than through a centralized firewall, which becomes increasingly infeasible in multicloud designs.
In the industry, there is a shift “from high trust IP based authorization in the more static data centers and infrastructure, to the cloud, to a low trust model where everything is predicated on identity,” Laflamme explained.
This approach does require users to sign on to each individual service, in some form, which can be a headache to those (i.e. developers and system engineers) who sign on to a lot of apps in their daily routine.
Latest Enhancements to HashiCorp Terraform and Terraform Cloud
What is Terraform?
Terraform is HashiCorp’s flagship software. The open source tool provides a way to define IT resources — such as monitoring software or cloud services — in human-readable configuration files. These files, which serve as blueprints, can then be used to automatically provision the systems themselves. Kubernetes deployments, for instance, can be streamlined through Terraform.
"Terraform basically translates what your configuration was codified in by your configuration, and provisions it to that desired end state," explained Meghan Liese, [sponsor_inline_mention slug="hashicorp" ]HashiCorp[/sponsor_inline_mention] vice president of product and partner marketing in this podcast and video recording, recorded at the company's user conference, HashiConf 2022, held this month in Los Angeles.
For this interview, Liese discusses the latest enhancements to Terraform, and Terraform Cloud, a managed service offering that is part of the HashiCorp Cloud Platform.

Why Should Developers be Interested in Terraform?
Typically, the DevOps teams, or system administrators, use Terraform to provision infrastructure, but there is also growing interest to allow developers to do it themselves, in a self-service fashion, Liese explained. Multicloud skills are in short supply, concluded the 2022 HashiCorp State of Cloud Strategy Survey, so making the provision process easier could help more developers, the company reckons.
A Terraform self-service model, which was introduced earlier this year, could “cut down on the training an organization would need to do to get developers up to speed on using the infrastructure-as-code software,” Liese said.
In this “no code” setup, developers can pick from a catalog of no-code-ready modules, which can be deployed directly to workspaces. No need to learn the HCL configuration language. And the administrators will no longer have to answer the same “how-do-I-do-this-in-HCL?” queries.
The new console interface aims to greatly expand the use of Terraform. The company has been offering self-service options for a while, by way of an architecture that allows for modules to be reused through the private registry for Terraform Cloud and Terraform Enterprise.
What is the Make Code Block and Why is it Important?
The recent release of Terraform 1.3 came with the promise to greatly reduce the amount of code HCL jockeys must manage, through the improvement of the make code block.
Actually, make has been available since Terraform 1.1, but some kinks were worked out for this latest release. What make does is provide the ability to refactor resources within a Terraform configuration file, moving large code blocks off as separate modules, where they can be discovered through a public or private registry.
What is Continuous Validation?
With the known state of a system captured on Terraform, it is a short step to check to ensure that the actual running system is identical to the desired state captured in HCL. Many times “drift” can occur, as administrators, or even the apps themselves, make changes to the system. Especially in regulated environments, such as hospitals, it is essential that a system is in a correct state.
Earlier this year, HashiCorp added Drift Detection to Terraform Cloud to continuously check infrastructure state to detect changes and provide alerts and offer remediation if that option is chosen. Now, another update, Continuous validation expands these checks to include user assertions, or post-conditions, as well.
One post-condition may be something like ensuring that certificates haven’t expired. If they do, the software can offer an alert to the admin to update the certs. Another condition might be to check for new container images, which may have been updated as a response to a security patch.
Armon Dadgar on HashiCorp's Practitioner Approach
Armon Dadgar and Mitchell Hashimoto are long-time open source practitioners. It's that practitioner focus they established as core to their approach when they started HashiCorp about ten years ago. Today, HashiCorp is a publicly traded company.
Before they started HashiCorp, Dadgar and Hashimoto were students at the University of Washington. Through college and afterward, they cut their teeth on open source and learning how to build software in open source.
HashiCorp's business is an outgrowth of the two as practitioners in open source communities, said Dadgar, co-founder and CTO of HashiCorp, in an interview at the HashiConf conference in Los Angeles earlier this month.
Both of them wanted to recreate the asynchronous collaboration that they loved so much about the open source projects they worked on as practitioners, Dadgar said. They knew that they did not want bureaucracy or a hard-to-follow roadmap.
Dadgar cited Terraform as an example of their approach. Terraform is Hashicorp's open-source, infrastructure-as-code, software tool and reflects the company's model to control its core while providing a good user experience. That experience goes beyond community development and into the application architecture itself.
"If you're a weekend warrior, and you want to contribute something, you're not gonna go read this massively complicated codebase to understand how it works, just to do an integration," Dadgar said." So instead, we built a very specific integration surface area for Terraform."
The integration is about 200 lines of code, Dadgar said. They call the integration their core plus plugin model, with a prescriptive scaffold, examples of how to integrate, and the SDK. Their "golden path" to integration is how the company has developed a program that today has about 2,500 providers.
The HashiCorp open source model relies on its core and plugin model. On Twitter, one person asked why doesn't HashiCorp be a proprietary company. Dadgar referred to HashiCorp's open source approach when asked that question in our interview.
"Oh, that's an interesting question," Dadgar said. "You know, I think it'd be a much harder, company to scale. And what I mean by that is, if you take a look at like a Terraform community or Vault – there's thousands of contributors. And that's what solves the integration problem. Right? And so if you said, we were proprietary, hey, how many engineers would it take to build 2000 TerraForm integrations? It'd be a whole lot more people that we have today. And so I think fundamentally, what open source helps you solve is the fact that, you know, modern infrastructure has this really wide surface area of integration. And I don't think you can solve that as a proprietary business."
"I don't think we'd be able to have nearly the breadth of integration. We could maybe cover the core cloud providers. But you'd have 50 Terraform providers, not 2500 Terraform providers."

Episode 3: Turning Off Someone Else's Site as a Service
How do you encourage businesses to pick Google Cloud over Amazon and other providers? How do you advocate for selecting Google Cloud to be successful on that platform? Google Cloud is not just a toy with fun features, but is a a capable Cloud service.
Today, we’re talking to Seth Vargo, a Senior Staff Developer Advocate at Google. Previously, he worked at HashiCorp in a similar advocacy role and worked very closely with Terraform, Vault, Consul, Nomad, and other tools. He left HashiCorp to join Google Cloud and talk about those tools and his experiences with Chef and Puppet, as well as communities surrounding them. He wants to share with you how to use these tools to integrate with Google Cloud and help drive product direction.
Some of the highlights of the show include:
Strengths related to Google Cloud include its billing aspect. You can work on Cloud bills and terminate all billable resources. The button you click in the user interface to disable billing across an entire project and delete all billable resources has an API. You can build a chat bot or script, too. It presents anything you’ve done in the Consul by clicking and pointing, as well as gives you what that looks like in code form.
You can expose that from other people’s accounts because turning off someone else’s Website as a service can be beneficial. You can invite anyone with a Google account, not just ‘@gmail.com’ but ‘@’ any domain and give them admin or editor permissions across a project. They’re effectively part of your organization within the scope of that project. For example, this feature is useful for training or if a consultant needs to see all of your different clients in one dashboard, but your clients can’t see each other.
Google is a household name. However, it’s important to recognize that advocacy is not just external advocacy, there’s an internal component to it. There’s many parts of Google and many features of Google Cloud that people aren’t aware of. As an advocate, Seth’s job is to help people win.
Besides showing people how they can be successful on Google Cloud, Seth focuses on strategic complaining. He is deeply ingrained in several DevOps and configuration management communities, which provide him with positive and negative feedback. It’s his job to take that feedback and convert it into meaningful action items for product teams to prioritize and put on roadmaps. Then, the voice of the communities are echoed in the features and products being internally developed.
Amazon has been in the Cloud business for a long time. What took Google so long? For a long time, Google was perceived as being late to the party and not able to offer as comprehensive and experienced services as Amazon. Now, people view Google Cloud as not being substandard, but not where serious business happens. It’s a fully feature platform and it comes down to preferences and pre-existing features, not capability.
Small and mid-size companies typically pick a Cloud provider and stick with their choice. Larger companies and enterprises, such as Fortune 50 and Fortune 500 companies, pick multiple Clouds. This is usually due to some type of legal compliance issues, or there are Cloud providers that have specific features.
Externally at Google, there is the Deployment Manager tool at cloud.google.com. It’s the equivalent of CloudFormation, and teams at Google are staffed full time to perform engineering work on it. Every API that you get by clicking a button on cloud.google.com are viewing the API Docs accessible via the Deployment Manager.
Google Cloud also partners with open source tools and corresponding companies. There are people at Google who are paid by Google who work full time on open source tools, like Terraform, Chef, and Puppet. This allows you to provision Google Cloud resources using the tools that you prefer.
According to Seth, there’s five key pillars of DevOps: 1) Reduce organizational silos and break down barriers between teams; 2) Accept failures; 3) Implement gradual change; 4) Tooling and automation; and 5) Measure everything.
Think of DevOps as an interface in programming language, like Java, or a type of language where it doesn’t actually define what you do, but gives you a high level of what the function is supposed to implement.
With the SRE discipline, there’s a prescribed way for performing those five pillars of DevOps. Specific tools and technologies used within Google, some of which are exposed publicly as part of Google Cloud, enable the kind of DevOps culture and DevOps mindset that occur.
A reason why Google offers abstract classes in programming is that there’s more than one way to solve a problem, and SRE is just one of those ways. It’s the way that has worked best for Google, and it has worked best for a number of customers that Google is working with. But there are some other ways, too. Google supports those ways and recognizes that there isn’t just one path to operational success, but many ways to reach that prosperity.
The book, Site Reliability Engineering, describes how Google does SRE, which tried to be evangelized with the world because it can help people improve operations. The flip side of that is that organizations need to be cognizant of their own requirements.
Google has always held up along several other companies as a shining beacon of how infrastructure management could be. But some say there’s still problems with its infrastructure, even after 20-some years and billions invested.
Every company has problems, some of them technical, some cultural. Google is no exception. The one key difference is the way Google handles issues from a cultural perspective. It focuses on fixing the problem and making sure it doesn’t happen again. There’s a very blameless culture.
Conferences tend to include a lot of hand waving and storytelling. But as an industry, more war stories need to be told instead of pleasure stories. Conference organizers want to see sunshine and rainbows because that sells tickets and makes people happy. The systemic problem is how to talk about problems out in the open.
Becoming frustrated and trying to figure out why computers do certain things is a key component of the SRE discipline referred to as Toil - work tied to systems that either we don’t understand or don’t make sense to automate.
